Mid-size logistics company — Organisational Health Check

Challenge

A 180-person logistics operation had grown through acquisition and was struggling with inconsistent management practices across sites. The leadership team suspected alignment issues but lacked a clear picture of where they actually stood.

Our Work

Conducted structured interviews with 14 senior managers across three sites. Applied the Norwell Health Score framework across all five dimensions. Identified operational efficiency and team dynamics as the two areas with widest variance from the strategic intent.

Outcome

The leadership team used the health score report to reprioritise their Q2 management agenda. Three of seven improvement recommendations were implemented within 60 days of the engagement. The client has since booked their annual follow-up for Q1 2026.

F&B group — Franchise Readiness Assessment

Challenge

A four-unit restaurant group had received inbound franchise enquiries but had not formally assessed whether their model was ready. The founders disagreed on timing and were looking for an external view to move the conversation forward.

Our Work

Conducted a full operational replicability audit across two sites, built a unit economics model from actual trading data, and assessed brand positioning versus comparable franchise operators in Hong Kong and Singapore.

Outcome

Our report concluded the model was viable but that two specific operational processes needed standardisation before franchising. The development roadmap they received set a realistic 14-month path to first franchise launch. The client accepted both findings and began work on the roadmap immediately.

Challenge

A 60-person technology services business had lost three senior staff in the same quarter — all citing compensation as a factor. The existing pay structure had no formal bands and had been built informally over nine years.

Our Work

Completed a full compensation audit, benchmarked all 22 roles against Hong Kong market data for technology services businesses, designed a new salary band structure with six levels, and built a variable pay framework aligned to business performance metrics.

Outcome

The new framework was communicated to the full team using Norwell's templates within three weeks of delivery. The leadership team reported no further compensation-related departures in the following quarter, and two competitive offer situations were resolved using the new salary bands.
